5 Cloud Marketplace Mistakes That Stall Co-Sell Motions And How to Fix Them
by Shawn James
Most SaaS companies don’t fail at cloud marketplace because the idea is wrong. They fail because they rush into the motion without the right foundation.
After 25+ years running alliance and co-sell programs at Oracle, Informatica, Collibra, and others, here are the five cloud marketplace mistakes I see most often and what to do instead.
1. Listing Before Aligning
Getting a product on AWS Marketplace or GCP Marketplace doesn’t create revenue. Co-sell alignment and field relationships come first. The listing is the last step, not the first.
2. No Dedicated Internal Owner
Hyperscaler relationships require consistent, daily attention. Companies that treat co-sell as a marketing task rather than a dedicated role almost always see the motion stall within 90 days.
3. Chasing the Wrong Partner Tier
Every startup wants to be an AWS ISV Accelerate partner. Most aren’t ready. Misaligned tier targeting wastes cycles and burns goodwill with your cloud PDM before the relationship has a chance to develop.
4. Skipping the Joint Value Story
Cloud sellers won’t bring you into deals if they can’t articulate why you belong there. A crisp, co-sell-ready value proposition is non-negotiable and most companies don’t have one.
5. No Feedback Loop From the Field
Winning co-sell motions are built on real deal data. Win/loss patterns, objection trends, which cloud segments actually convert. Without that feedback loop, you’re optimizing blind.
Is Your Cloud Marketplace Motion Built to Move?
If your company is about to enter a hyperscaler partnership, or you’re already in one and it’s not gaining traction, these five areas are the right places to start pressure-testing your motion.
